Legend

πŸ”Ή Whole team's responsibility

πŸ”Έ Team leader (or anyone you elect to replace them for the day)'s responsibility.

πŸ₯‡ Goal: These will help you improvise.
This checklist is detailed, but you can reach the goals using your judgment if you think you can achieve them faster than the checklist suggests.

🟦🟦🟦 Headers, subheaders 1, 2, 3.

πŸ”„ Conditional

🟦🟦🟦 Appoint a Time Keeper/Facilitator

πŸ”Ή Someone must be in charge of keeping things flowing at a reasonable pace. If you are willing to help, speak up in voice chat. If no one is speaking, its your time to take initiative and break the silence. Your job will be to make sure everyone shares no more than 4 min.

πŸ”Ή Elect someone to be a facilitator.

  • Nominate candidates by @tagging them
  • Or step up by @tagging yourself
  • Congratulate those who step up πŸ‘
  • Use πŸ‘emoji for the person you want to lead
  • Don't elect the same person twice in a row.

🟧🟧🟧 Invites & Lead

πŸ”Ή Action: Appoint someone as lead for the meeting if your team leader isn't there. If they are, they should lead. All the orange πŸ”Έpoints are for them.

🟧🟧🟧 Introduction

πŸ”ΈSay: Today we will look back and see what we could have done better so we can do even better next time.

🟧🟧🟧Retrospective Education

πŸ”ΈSay: Now, let's learn how to do a retrospective together.
πŸ”ΈSay: A retrospective is a common feature of professional software teams, in which they reflect on how they can improve and how they cooperate as a team in order to build amazing software.
πŸ”ΈSay:
We have a guide on this, and I will start an activity so we can learn from this guide together:

🟧🟧🟧 Retrospective

πŸ”Έ Share the Trello link prepared earlier.

<Insert lean coffee here> or follow my checklist:

πŸ”„πŸ”„πŸ”„ My checklist - Things going well

πŸ”Έ Say: "Now, we'll review the week using the lean coffee method."

πŸ”Έ Say: "Let's begin by celebrating our wins. Everyone, take 5 minutes to join Trello and note down five things you believe are going great in the 'things going well' section."

πŸ”Έ Set a 5-minute timer.

πŸ”Έ As people jot down issues, check for similar ones and combine them.

πŸ”„πŸ”„πŸ”„ My checklist - Things going well - Voting

πŸ”Έ Give everyone 3 minutes to vote on the most pressing issues.

πŸ”Έ Now that we've shared our thoughts on what's going well, let's vote on the aspects that have benefited the team the most.

πŸ”Έ Set a 3-minute timer.

πŸ”Έ Shift the top three voted cards to the 'discussion' section of the board.

πŸ”„πŸ”„πŸ”„ My checklist - Things going well - Discussion

πŸ”Έ Say: "Let's discuss the things that are going well."

πŸ”Έ Examine the cards and identify the author by checking the original log at the bottom. Then ask them to elaborate.

πŸ”Έ Use this chance to recognize those who contributed to the wins. Thank them if they're present. If not, designate someone to send heartfelt thank-you notes.

πŸ”Έ Go through this recognition process for the top three voted cards.

πŸ”„πŸ”„πŸ”„ My checklist - Issues to address

πŸ”Έ Say: "Now, let's spend 7 minutes discussing areas for improvement."

πŸ”Έ Set a timer.

πŸ”Έ Actively combine issues that appear similar.

πŸ”Έ It's vital now to steer everyone towards positivity. Avoid scattered, discouraged chatter. Instead, guide the team towards a positive, problem-solving, organized approach.

πŸ”„πŸ”„πŸ”„ My checklist - Issues to address - Voting

πŸ”Έ Give everyone 4 minutes to vote on the most pressing issues.

πŸ”Έ Set a timer.

πŸ”Έ Shift the top 5 voted cards to the 'discussion' section of the board.

πŸ”„πŸ”„πŸ”„ My checklist - Issues to address - Discussion

πŸ”Έ Discuss each issue for up to 4 minutes, keeping the focus on the specific problem without allowing other issues to interfere. Then, for the next 3 minutes, derive an action point. Repeat for all 5 points.

πŸ”Έ Don't move on to the next point without creating an action item for the last point.

πŸ”Έ Prevent people from derailing the conversation to another topic.

πŸ”Έ Create a new section on the board called "Look at later" and move the issues not discussed but that should be discussed at a later time to that section.

πŸ”„πŸ”„πŸ”„ My checklist - Issues to address - Documentation

πŸ”Έ Say: "We've discussed a lot of issues today. Let's take a moment to see if we can document any decisions we've made or any changes on the notice board."

πŸ”Έ Ensure that somebody is in charge of documenting changes, and create a card on the action trailer for them to set a deadline.

πŸ”Έ Say: "How are we doing concerning documentation and how can we improve?"

πŸ”Έ Use the Trello lean-coffee system to asynchronously write down thoughts for 3 minutes.

πŸ”Έ Vote (2 minutes).

πŸ”Έ Discuss relevant action points.
